The Brief
A Shopify-based DTC pet photo sock brand approached ZheSock in mid-2025 looking to switch from their existing print-on-demand vendor. The existing vendor had two structural problems: per-pair manufacturing cost of $8.50 (compressed their margin), and average production turnaround of 14 days (compressed their NPS).
Their target requirements:
- 1-pair custom photo sock production via dye sublimation
- Per-customer-order webhook from Shopify, production triggered automatically
- Weekly batch production (Monday batch ships Friday)
- Direct-ship from China factory to customer home address
- Brand-flagged poly mailer with custom insert card

The Integration
We built a weekly batched production workflow:
- Shopify webhook delivers customer order JSON to our ERP each evening (Mon-Fri)
- Each Sunday night, batch is consolidated and queued for Monday production start
- Image QA team reviews each photo for resolution, background, and face clarity
- Failed images trigger automatic email back to the customer requesting a higher-quality photo
- Pre-press team generates sublimation print files in batches of 200
- Production runs Monday-Wednesday on dedicated dye sublimation lines
- QC and packaging Thursday
- DHL Express pickup Friday
- Delivery to USA addresses 5-7 days; EU 7-10 days; Australia 8-12 days
Pricing and Throughput Improvement
- Starting weekly volume: 250 pairs/week
- Current weekly volume: 1,800 pairs/week (7.2x increase)
- Unit cost: $4.80 per pair FOB (vs. $8.50 from prior POD vendor, 43% reduction)
- End-to-end turnaround: avg 9.5 days (vs. 14 days from prior POD vendor)
- Customer photo rejection rate: dropped from 25% to 4% after image-validation widget deployed
- NPS impact: client reported NPS rose from 42 to 71 within 4 months of switching
Operational Quirks We Solved
- Holiday surge management: Weeks before Mothers Day and Christmas, volume spikes 4-5x. We pre-stock additional polyester sock blanks and dedicate additional sublimation lines to absorb the surge without lead-time degradation.
- Multi-pet socks: ~15% of orders feature 2-4 pets per sock. We adjusted the QA workflow to handle the additional image-validation steps without slowing baseline throughput.
- Memorial socks: ~8% of orders are memorial gifts. Customer service triggers an opt-in workflow where the customer can request matte (non-glossy) packaging and a hand-written sympathy card. Premium upsell.
- EU VAT and import handling: we ship DDP for EU orders under 150 EUR using IOSS registration, eliminating customer surprise duties.
